A plant visit is most valuable when it tests specific investment assumptions instead of becoming a guided tour. This checklist helps investors prepare, follow material and information flows, capture evidence and translate observations into earnings, capex, working capital, liabilities and deal decisions.

A manufacturing site visit should test the investment case, not merely confirm that a factory exists. The team should arrive with hypotheses drawn from the data room, follow material and information flows, and leave with evidence that changes or supports assumptions about earnings, capex, working capital, liabilities and execution. This manufacturing site visit checklist provides structure, but it does not replace specialist engineering, legal, environmental, safety or cyber diligence.

Before the visit: convert the thesis into questions

Review production, capacity, maintenance, inventory, quality, capex, workforce, EHS and permit data before setting the agenda. Identify five to ten value-critical hypotheses. Examples include whether spare capacity supports growth, whether low maintenance spending is sustainable, whether inventory is saleable or whether a single inspection process constrains output.

Ask for a site layout, process flow, shift pattern, key equipment list and planned operating status. Select products or orders to trace. Agree access to warehouses, utilities, laboratories, maintenance stores, control rooms and waste areas. Determine which specialists are needed and whether different shifts or a follow-up visit are justified.

Set safety and confidentiality protocols. Obtain required personal protective equipment, induction and photography permission. Do not request intrusive machine tests, sampling or network scans without written authority and a safe method.

Opening meeting: align facts and boundaries

Confirm the legal entity, site activities, products, headcount, shifts, recent changes and today's production plan. Ask management to explain the process from receipt to dispatch, the current constraint, major losses, known defects and near-term capital priorities. Record unavailable areas, idle lines and exceptional operating conditions.

Compare explanations with the data already supplied. The aim is not to catch managers out; it is to identify definitions and evidence that require reconciliation.

Walk the process in sequence

Follow a material family from receiving through storage, processing, inspection, packing and dispatch. Where possible, trace one production order and its records. Observe movement, queues, hand-offs and decision points.

Receiving and stores

Check identification, segregation, shelf life, quarantine, hazardous-material control, supplier lots and goods-receipt discipline. Look for excess, damaged, mixed or unlabelled stock and items stored off system. Ask how inventory is counted and how discrepancies are investigated.

Work-in-progress and production

Observe actual crew, cycle, changeover, speed, stops, scrap and rework against standards. Identify buffers before and after the claimed bottleneck. Check whether operators use current instructions and whether production boards reflect source data. Note idle equipment and ask whether the cause is demand, failure, tooling, labour, material, approval or utilities.

Finished goods and dispatch

Review age, order linkage, quality-release status, packaging and customer-specific stock. Ask why finished goods are waiting and whether dispatch performance relies on premium freight. Trace selected quantities to the system and subsequent invoice or shipment.

Assets and maintenance checklist

For critical machines, verify tags, serial numbers, operating status and ownership indicators against the asset register. Observe leakage, corrosion, abnormal vibration, temporary repairs, guarding and housekeeping without making an engineering conclusion from appearance alone.

In the maintenance area, review planned work, overdue jobs, repeat failures, breakdown boards, critical spares, repairable items and cannibalised equipment. Ask which machine the team worries about, what was removed from the last shutdown and which original-equipment manufacturers no longer support installed assets.

Connect observations to recurring maintenance expense, catch-up capex, replacement timing and downtime. A fully depreciated but critical machine may be more material than a recently purchased non-bottleneck asset.

Capacity and performance checklist

Confirm the definitions of nameplate, demonstrated and sustainable capacity. Ask for the current bottleneck by product mix and observe it under representative conditions. Review scheduled hours, planned stops, downtime coding, ideal cycle, quality loss and changeover.

OEE or utilisation shown on a screen is a lead, not proof. Trace selected events to operator, maintenance and production records. Check whether utilities, quality laboratories, tooling, warehouse space, skilled labour and environmental consents can support forecast output.

Quality and customer checklist

Verify certification scope, then inspect document control, calibration, traceability, non-conforming material, rework and corrective-action evidence. Select a recent complaint or return and trace containment, root cause, financial cost and recurrence. Check whether customer concessions or deviations are physically segregated and correctly released.

Observe supplier-quality controls and process changes. Ask which customer approval would be hardest to replace after a site, process or ownership change. Translate weaknesses into scrap, returns, warranty, lost sales, working capital and remediation capex.

EHS and compliance checklist

Confirm permits and consents against the actual entity, process, fuel, capacity and discharge points. Inspect pollution-control and effluent systems while operating where feasible. Follow waste from generation to storage and authorised disposal records.

Observe emergency access, fire controls, guarding, lockout, contractor work, chemical containment, ventilation and worker behaviour. Review incident and near-miss follow-up. Acute safety concerns should be escalated promptly under the agreed protocol; deal confidentiality does not justify inaction.

Specialists should assess compliance, contamination, hazardous processes and fitness for service. A visual visit cannot establish absence of environmental liability.

Workforce and operating culture checklist

Compare people on the floor with rosters and contractor records. Review skill coverage by shift, overtime, vacancies, training and key-person dependencies. Observe shift handover, supervisor presence, escalation and worker participation.

Ask about unions, agreements, grievance channels, upcoming negotiations and recent workforce changes. Do not conduct informal worker interviews outside agreed legal and ethical protocols. The goal is to understand continuity, capability and cost, not to make unsupported cultural judgements.

OT and automation checklist

Identify control rooms, engineering workstations, network cabinets, remote-access methods and vendor support. Ask who can change logic or recipes, how access is removed, what is backed up and when a line was last restored from backup. Note unsupported operating systems or shared accounts for specialist review.

Do not connect devices or scan networks. OT testing requires explicit permission, production safeguards and competent cyber specialists. Translate gaps into interruption scenarios, replacement capex and integration sequencing.

Closing meeting and evidence log

Before leaving, summarise factual observations, request missing evidence and let management correct misunderstandings. Do not negotiate findings on the floor. Maintain a log with photograph or document reference, location, management explanation, confidence and follow-up owner.
